From the first conversation I immediately:
- Ask questions to illuminate the pain and separate the symptoms from the actual problems. Knowing what questions to ask and what pictures the answers are really painting is paramount.
- Observe what people say and compare their words to their goals and actions. Are these congruent or incongruent?
- Help them define their true problems. Solving the wrong problem is often worse than no resolution.
- Create clear goals and objectives. A step by step road map.
- Establish measures of success. In other words, what actions, statements and behaviors will we hear and observe which will tell us we are on target and addressing the core problems and not getting sidetracked chasing symptoms.
- Provide Value. Define the precise value this course of action will have on the individual, the organization and the customer.
- Implement the details of the plan with consistent follow-up and feedback loops.
The Need for a Corporate Therapist:
I hear from leaders every so often that they don’t have the time or money to invest in themselves, their people and their organization.
Often, they are so close to economic disaster or mentally rattled that the fear of further expenditure of time and resources immobilizes them. At other times executives have tried to go-it alone and do the organizational development themselves; make decisions in isolation that affect the organization, then push them down to the lower ranks.
Unfortunately, they were met with defensiveness and mistrust, ultimately “teaching” the employees to go underground, talk amongst themselves, and tell management what they think management wants to hear.
